Finding Productivity Gains Without Cutting Capability

The fastest way to raise a productivity number is to cut capability. The harder, more durable path is redesigning how work happens.

When leadership teams are asked to improve productivity or reduce cost, the easiest lever to pull is headcount. It is also often the most damaging one — because it removes capability the organization still needs, and the resulting workload simply moves to whoever remains.

A more durable approach starts by separating two questions that are often conflated: how much work is there to do, and how much of that work adds value. Productivity gains that last tend to come from reducing the second category — unnecessary steps, duplicated effort, low-value reporting — rather than cutting into the first.

This requires a genuine process review, not an assumption. In our experience, a meaningful share of daily work in most organizations exists because of legacy habit rather than current need. Removing it protects capability while still improving the underlying numbers.
